The challenge

The approach
We agreed one definition of turnaround time across the team, structured the five spreadsheets into a single SQL-ready data model, and built a Power BI dashboard with live backlog age tracking and SLA visibility.
The outcome
Senior managers had a shared workload view for the first time. Backlog age tracking made it easier to prioritise before SLA breaches. Six hours of monthly consolidation was eliminated.
